Executive summary

It requires coordinating technology, data, people, vendors and business priorities across an interconnected programme — where delays in one workstream can affect the success of the entire initiative.

A leading U.S.-based consumer electronics organization launched a strategic programme to modernize its digital commerce ecosystem across thirteen independent brands. The transformation included new commerce capabilities, enterprise integrations, large-scale product migration and coordination across multiple implementation partners.

To protect programme success, the organization engaged Glaricx as an independent client-side transformation partner responsible for governance, delivery assurance, executive reporting and programme coordination. Rather than participating in software implementation, we made sure every workstream stayed aligned, programme risks were identified early, executive leadership held complete visibility and business decisions rested on objective delivery evidence — enabling confident execution across a transformation valued at more than USD 5 million.

Client situation

The organization had initiated one of its most significant digital transformation programmes, involving multiple technology partners and enterprise platforms supporting commerce, product information, search, customer experience and back-office operations.

Each implementation partner was responsible for delivering a specific solution — but executive leadership needed a single, independent view of programme health, delivery readiness, dependencies and business risk. Without centralized governance, reporting fragmented, milestone dependencies grew harder to manage, and leadership lacked a consolidated view of overall progress.

Thirteen brandsIndependent storefronts, one programme.
Multiple partnersEach owning a solution, none owning the whole.
One view neededIndependent programme health for the board.

Why change was necessary

Coordinating thirteen independent digital commerce brands.
Governing the migration of approximately 350,000 product records.
Managing dependencies between commerce, PIM, ERP, search and digital experience platforms.
Aligning multiple implementation partners working to different delivery schedules.
Standardizing executive reporting across all programme workstreams.
Identifying delivery risks before they affected programme milestones.
Establishing objective readiness criteria for testing, migration and go-live.

Our perspective

Technology partners focus, quite properly, on delivering their contracted scope. Executive leadership needs something different — confidence that every programme component is progressing together toward a shared business outcome.

Glaricx established a governance model that created a single source of truth across the programme, so leadership could decide on time while vendors collaborated within one integrated delivery framework.

Independent by designNo implementation scope, no competing interest.
Vendor-neutralEvery partner measured against the same plan.
One source of truthA single programme picture, end to end.

The transformation

Glaricx established a Transformation Management Office (TMO) operating on behalf of the client — governing programme planning, executive reporting, delivery assurance, cross-vendor coordination, dependency management, migration readiness, testing governance and go-live planning throughout the lifecycle.

The framework connected multiple implementation partners through one integrated programme structure, so decisions were based on business readiness rather than individual project progress — keeping the transformation transparent, measurable and strategically aligned from planning through deployment.

Business outcomes

One governance frameworkA single structure across multiple implementation partners.
Executive visibilityClear sight of programme performance and delivery readiness.
Migration under oversightStronger control over large-scale product data migration.
Risks surfaced earlyDelivery risk and dependencies caught before milestones.
Better decisionsConsistent executive reporting behind every call.
Controlled rolloutA supported launch across thirteen digital commerce brands.

Why this matters

They succeed or stall on governance — whether leadership can see the whole programme, whether vendors pull toward one plan, and whether go-live is a decision made on evidence.

Independent programme assurance turns a portfolio of parallel projects into a transformation the business can steer with confidence.
